创始人如何选择合伙人？首先要知道如何评定创始人自身，然后才能知道如何去选合伙人。
作为创始人，除了关注产品，还需要关注资本运作、企业文化，以及公司对外的PR和相关的全局性工作。如果你是偏产品的，就要找懂技术的；如果你是偏市场的，可能就需要找能做产品的。这些都是组合方式。
如何选择合伙人
在移动互联网时代，一个创始团队最好是三个人的组合。首先，创始人（CEO）要具备销售的特质；其次，产品负责人要具备追求极致的特质，有以用户为出发点、以用户为上帝的核心价值观；再次，如何把产品实现？你还需要第三个合伙人——技术负责人。
无论你是CEO，还是产品或技术负责人，必须具备以下三点。第一，要有相关行业的垂直经验，这样你才能判断行业发展的步骤、节奏、前景；第二，有三年以管理经验，以今天互联网时代的节奏，如果没有人员储备，没有管理经验，快速发展就会出现问题；第三，三个人必须有一致的核心价值观，使团队能不断地建立长板，从而完成整个公司的发展。
在创业期阶段，创始人有六点非常重要。第一，要找优秀的人才，无论是合伙人还是核心员工，都很重要；第二，找到优秀的人才后，快速判断方向，快速定小规模的组织架构，快速行动；第三，要永远带动他人并感染他人，要用使命、价值观、方向、未来的各种预期带着大家跑；第四，永远不要做怨妇，好事不惊、不喜，坏事不怨、不怜；第五，要创造更多让团队互相信任和信赖的机会；第六，保持乐观，无论碰到什么事，一定要乐观，始终保持如一。
如何健全公司治理
如何治理公司？就是联想柳总讲的管理三要素：搭班子、定战略、带队伍。这三个要素就是一把手所有工作的核心。我们要用核心价值观来搭班子，然后用行业的认知来定战略，用企业文化去带队伍。只有面对人性的核心价值观，才能让一个企业从小到大不跑偏。
用行业认知来定战略，对一个行业有三到五年以上的认知，才有可能知道这个行业未来的发展规律。你要在这其中找到一个切入点，跟着行业变化去定战略、往前走。
定完战略之后，要带队伍，因为班子有了，执行并不完全是班子的事，而是队伍的事。有了核心价值观，有了企业认知，我们接下来要用企业文化、用一种更朴素的判断标准，给团队定什么叫对、什么叫错。我们看企业发展的历史，跑得最长远的反而是家族企业，因为它的价值一致性更明显。很多企业今天跑不起来是因为价值观、企业文化没有得到认同，大家做着做着就往钱上看了，那就很麻烦。
说到钱，就得了解如何定股比。前面说到一个团队最好是三人组，一个CEO加两个联合创始人，比较好的比例是6：2：2，意思是核心创始人一开始组建团队的时候，要掌握60%以上的股份，因为随着企业的发展和融资，你会不断地被稀释，6：2：2这个比例在融资三四轮之后，可能创始人只有10%多的股份了。如果两个联合创始人相对偏弱，可以用8：1：1的比例去分；如果其中有一个人相对比较厉害，可以用7：2：1或6：3：1的比例去分。
如何做股权激励
要让团队持续往前走，除了股权之外，还会有期权。我们会从初创团队的所有股东当中共同稀释15%，将这些股份作为期权，奖励或者颁发给公司不可替代的核心员工。股权或期权都会有一个约束，叫作行权时间，就是员工随企业走得时间越长，得到的就越多。
但是今天的创业环境太残酷，很少有一个团队能一起走四年，包括员工和合伙人，很可能到第二年的时候就撤了。这个时候从投资回报率的角度来讲，你给了他充分的股权激励，他也觉得没白做，走的时候可以把股票行权，他也许会自己凑钱，将股份买下。
按马斯洛理论，对人的激励包括存在感、物质激励和名誉激励。存在感是你对他的定位和大家的核心价值观是否一致；物质激励主要就是股权、工资；名誉激励是公司发展到一定阶段才有的，比如经常有人说我是阿里出来的，他就有名誉上的加分。这是创业产生的荣誉感，也是一种给员工的激励。
