信心很重要，但要避免信心爆棚
信心比黄金重要。一个公司最重要的是，你对自己有没有足够大的信心。我们作为创业公司，相比很多其他人来说有很强的优势，没有太多顾忌，没有历史负担，能做别人想象不到的事情。
但信心也有负面的作用，这也是我个人的经历。之前我做过第一家公司酷讯，06年做的，09年卖的。那家公司对我最大的启发就是，早期信心太高，后期信心太低。当你觉得自己特别牛逼的时候，就会觉得别人能做的事我也能做，就开始漫无目的地做一些不是自己核心竞争力的事情。比如一个产品里面，可能很多业务市场上已经有非常成熟的人能帮助你解决这个问题，但你一定要招一堆人自己做，实际上就非常浪费时间和精力。
我原来做酷讯时，酷讯有个火车票搜索引擎，非常强大，我们想这个引擎这么好用，是不是可以做别的生意呢？当时想到做租房搜索、二手车搜索、餐馆搜索、机票搜索等，这就是信心膨胀导致的，最后造成的结果是什么？每条业务线都会跑出来抢资源，当公司还小的时候，业务线就有十几二十个，需要UI资源，销售资源，一个小小的公司，每条业务线都要一个独立的资源，整体效率极低。
信心爆棚带来的问题，会导致整个公司膨胀，导致老板会对外讲一个超乎能力的目标，当出现这个问题的时候，会出现很负面的结果，有一天达不到目标的时候，你的投资人、用户，会非常非常失望。
所以，一个品牌下，不要想它能容纳太多的概念，它最适合的就是一个很纯粹的具体垂直领域，最多，在这个垂直领域再延伸出来相同用户或类似用户群。在一个品牌下不要跨两个垂直行业，这会带来灾难性后果。
不干预细节，要培养中层成为CEO
对中层团队充分授权，让他们主动想问题，不要去管最底层的细节，除非严重的问题。我不太喜欢设立KPI，公司大到很难管理的时候，才要上KPI，或者销售业绩考核型团队，上KPI是合适的，对于需要大家发挥主观能动性的团队，我觉得不应该上KPI。
结果导向是什么呢？对领导层来说，你看他这一年下来，做出了哪些贡献，这个贡献相对别人是好的，还是不好的。拿我们公司来说，我就看几个核心指标：你做的事情，对日活、收入、利润有没有帮助，有没有伤害到公司长远利益，如果都很好，其实你干了什么不是那么重要。
我们对管理层的执行细节不要太关心。我现在唯一关心的是产品细节，我经常会在产品上抠得非常非常细，但其它细节可能就不管了，甚至一两个月都不会问，因为我觉得问他反而是干扰了他的判断，从经验中我也发现，很多事情可以这么干，也可以那么干，没有什么对和错的区别，只有个人喜好的区别。
如果你没有一个信心证明你的想法是对的，你就不应该否认团队的做法，其实你真不见得比他们更优秀，他们可能想的更对。有时候项目隔一两个月回头一看，数据真好，用户又涨了很多，收入也涨了很多，这就是我要的；如果一个团队每天都缠在里面，花巨大精力，过一两个月发现，结果也不怎么样。这样管理的话，团队没有发展，你自己也累得要死。
团队碰到困难怎么办？
对于碰到困难的团队，一定要想办法去解决。这时候，就有点像阿里巴巴组织部的概念，你把一个人放在这条线上试了几个月，没有什么变化，CEO冲进去，帮了一阵发现自己也解决不了，也许可以换个人来做。比如把其它团队的人拎过来，换人就能带来新思维，也许会带来突破。
有时候，一个业务做了几个月还没什么进展，但中层总监会跑过来说，加人就有进展，这种时候我一般会否决掉，我不相信加人会有进展，我宁可保持一个小团队，继续给我试，如果试不出花样，就换总监继续试，如果还试不出来，最后才能说，是不是真的不应该做这个方向。
这个时候你就可以发现，可以在很小的资源范围内做尝试，如果你发现这个小团队业绩规模不大，但增长非常快，产品线的用户量一直在涨，你就应该鼓励他，给你加人，给你更多预算和推广资源，把规模做大。
事业部不是一个好做法，除非公司足够大，否则尽量不要开事业部，这样就不会出现小的集团，小集团出现的最严重问题是，总监走的时候把人全带走了，这个业务就废掉了，而且这个小集团往往会出现做事方法跟别的团队没有什么相关性，完全不一样。我觉得C轮以前，都不应该去搞事业部。
你能够按功能区分，把大家打平，可能会带来负面问题，比如，抢资源会非常厉害，大家可能会抢公共的研发、UI、市场这些资源，但没关系，我觉得团队之间打打架不见得是坏事情，因为他们都在为公司的价值付出努力。
在团队里面，每个中层也要配一个潜在的二把手，承担一些总监杂项的事情，比如帮忙组织会议，推动一些执行，有一定的威信和能力。这个人是很重要的，比如有一天我们的总监生病、休假，一两个月真的回不来，怎么办？这时候你至少有一个人能扛一阵子。
团队要高低搭配，初期要找学习能力强的人
对于跟我们一起创业的人来说，管理培训极其重要。可能第一天成立的时候公司很小，每个人都没有太多的管理经验，但随着公司快速增长，有一些老员工，你觉得有一定管理能力，你把他提拔起来了，但他从来没有带过人，不知道怎么带人，也不知道怎么管人，这时要定期从外面请人来培训，这些东西不见得会直接产生效果，往往学的时候觉得挺开心的，回去就忘掉了。但是没关系，它会起到潜移默化的作用。
团队要高低搭配，让优秀人才能找到他的成就感，同时要让其他成员觉得有个成长的目标，整个团队的效率会高一些。
对于公司早期来说，我觉得招学习能力强的、积极性强的人，是最重要的；适当的淘汰是一定要的，对于CEO要经常想一想，哪些人是公司的闲人，三天两头看到他在玩儿游戏的，或者经常看不到的人，你要反思一下，可能不是你直线汇报的人，可以问一下HR，相关总监，是不是有问题。
一个人很难管太多的人，所以不要让他有太多的下属。当你发现一个人直线下属超过七八个人的时候，就会有问题，要么加层级，要么拆团队，否则管不过来的时候，就会出现问题。
越是容易招的岗位，越是需要控制，越是难招的岗位，反而要相对开放一点。如果你觉得这人容易招、成本低，就招一大堆，但管理是要耗精力的，是个巨大的成本，我们要适当控制它。
人少也是能提高效率的。比如我说，最近想做十件事情，但最后发现，按照我今天的人力只能做三件事，这时我就不得不为这十件事情做一个选择，哪三件事情是最值得今天做的？我一定会选择对我公司利益最大的那三件事情做。其实，你原来想的十件事情，往往很多事情做和不做，没有什么区别。有可能做的越多，产品越复杂，效果越差。所以，用这种方式约束我们，让我们更专注，做更应该做的事情，让我们的沟通效率更高。
