导读 : 2005年和2006年是中国视频网站成立的集中期，在这两年间，土豆、优酷、六间房、PPS等网站相继成立。十年过去，各自都有新的发展来面对竞争激烈的市场，其中，六间房开展的在线演艺业务成为耀眼的创新力量。下面来自刘岩在黑马营课堂分享的一些自己在管理互联网公司过程中的经验和思考。

2006年开始做六间房时，我们只有五个人，业务跟今天大家在6.cn上看到的不一样，那时是做视频分享。在谈管理前，我想先聊聊影响一个公司成功的因素，看看已经成功的那些公司，他们很多都有一个强依赖的单一因素，比如说优酷，它的核心竞争力就是在合适的时机运用合适的资本，之后其它的问题都可以用资本解决；还有的公司是靠HR，比如阿里巴巴，马云当时的COO Savior是原美国GE医疗中国的总经理，GE是全球管理培训的黄埔军校，Savior帮助阿里巴巴总结形成了一套核心价值观系统，然后用这套体系去管理，最后生产出了今天巨大的业务群。
下面我们说管理，其实我本人是淡化管理的，非常反感过分的管理，如果你的员工把每天大部分时间都花在各种的申请、汇报、批示和往复的公文流程中，买个铅笔还要一大串的签字，这绝不是创业公司的效率。
在科技型的创业公司的管理中，我看中这几个层次：
第一层：信
团队相信他们的领导者，信仰大家共同的事业，我觉得这是让很多公司没有管理，但依然蓬勃发展，井然有序的一个重要原因。我在开始一个新的业务时，从不会去强迫我的团队成员参加，但是会把我的信心充分地表达给大家，如果你信，我就邀请你加入，你不信，我不会做更多的说服工作。当你的团队能够跟你以及大家的业务目标建立这样的信任时，我觉得管理这件事挺容易的，你不用说你看谁今天又迟到了，谁什么事没做好，其实他自己有内在的动力在里面，那个内核产生的能量相当强大。
第二层：发展
我自己的切身经验，当一个企业在从财务收入、用户数据，和市场影响力等各方面都在高速上升的时候，其实不需要什么管理，大家的情绪和状态都在服务那个可能胜利的未来，目标清晰，同时这个过程中，工作会越来越多，也没什么时间产生矛盾，斗来斗去的。最怕的就是一个企业进入平衡期、或者走下坡路的时候，这个时候就需要管理了，当需要管理的时候多数是出事的时候。
比如说你们今天看曾经如日中天的诺基亚中国，我猜他们现在每天都在开会，还在各种流程中绕呢，为什么？大家的心劲不在了，能做的所有事都是很悲观的，所有东西都是在救火。
当公司在走上坡路的时候，每天有做不完的事，每发布一个功能，每多100个用户时，后台支撑的开发工作量都会成倍放大？在这种情况下，只要你在发展，用户量在涨，人就越不够，工作越做越多，这种时候大家哪有时间勾心斗角？谁把活办了，谁将来就有前途，多拿股票、多挣钱，其实挺简单。
而一旦发展进入瓶颈期，大家每天上班也没什么事干，有大把的时间，然后就互相琢磨。我觉得在六间房，我们没什么公司政治，没什么可争的，也没有说谁去踩谁才能向上爬这样的级别感，公司每天都有干不完的事。我们很少开会，我觉得一个公司一旦不停地开会，一定是有问题的。开会要尽量少。
第三层：创业文化
这个文化要总结的话，我认为是体制的扁平化，但不适用所有公司，适用以产品为驱动的公司，如果你认为你是互联网公司，或者是以产品内核为驱动的公司，我建议你可以尝试用扁平化的管理。
六间房就是典型的扁平化管理，从我到公司到前台之间其实是没有层级的，他们谁都可以随便来找我谈事情，只是他要说得简短，我们写Email也是这样。我们公司也没有整天说谁要升级了，谁从经理到总监，总监又到VP了，没有，这是一个非常原始的公司。但这个公司又像一个互联网社区一样，每个人都有他们超越行政职位的荣誉，只是这是个地位，不是一个职位。
我们公司文化是产品经理文化，产品经理是无冕之王，这里的产品经理也未必是那个现实的角色，而是所有具备产品思维模式和服务用户思想的人，这里的用户包括内部用户，从这个意义上说，我们的财务人员也可能是这个文化下的英雄，本质上这是一种对智慧、能力、态度和价值的尊重。
当然这种扁平化对老板要求高一点，你需要一个系统的视野，能看到所有的人工作，要能够尽可能的不遗漏同志们的闪光点，当然也有错误，还需要跟团队成员实时反馈，哪怕就是过去拍拍肩膀或踢一脚屁股，这点是需要做到的。如果人家做出好成绩了，你却没看到，这种东西在扁平化管理的模式下，是对员工积极性比较大的伤害。
还有一点在管理方面的补充是，我推崇结果驱动，把结果给我拿回来，告诉我这件事办成了，一句废话没有，你牛逼，分钱、分荣誉的时候，全是你的；你没拿结果回来，给我各种合理的理由，只能证明你是一个有很多理由和借口的人，这样的人下次继续犯错的还是他。
和大家一样，我是一个在路上的创业者，所以我不敢以老师的姿态来讲什么理论。上述内容是本人九年来的一点点心得，希望对大家有所帮助。
