功夫熊创始人王润认为，大部分上门服务O2O的模型在早期阶段都行不通，拦在面前的有资金成本、时间成本和距离成本。在目前的资本环境下，上门服务O2O需要见到正向现金流，公司尽快实现上岸。
『你们不是搞上门O2O的么，怎么还没倒闭啊？』
这是一个心直口快的朋友前两天问我的，我觉得特别有代表性。
前段时间突然起来了一股批判O2O的风气，好像不骂O2O你就不是干互联网的一样，就像今年上半年那股不夸O2O好像你就不是干互联网的风气一样。在这期间，功夫熊被当成软柿子的代表被彻底的黑出翔了，一堆『疑XX』『传XX』『爆XX』被小媒体写出来后又被门户转了一个遍。
既然舆论风向如此，我们也就不螳臂当车了，随便传去吧，我们闷头调整。现在调整了一段时间，有点阶段性的成果，才敢出来冒个泡：功夫熊还在，估计很快能调整到单月盈利了。
对，我们现在的目标就是追求利润。前阵子看《九败一胜》，现在的O2O很像当年的团购，整个模式被市场唱衰，在这个时候，仅靠story是无法给市场以信心的，那么我们就用实在的赢利来证明模式，尽早『上岸』。
但今天先不说我们怎么做的。在自己没做好之前就出来忽悠，基本属于不要脸+没脑子，先说说我们之前踩过的坑吧。
坑挺多的，一篇也写不完，先说最大的坑：上门模型坑。
我们验证过了一个基础观点：大部分上门服务O2O的模型在早期阶段都行不通。
曾几何时，『解放手艺人』变成了一个时尚的口号。各行各业都希望能打破店铺限制，将服务者与需求方直接对接起来，省掉占到传统业态大头的中间环节。理想状态是：每个小区周边都有很多手艺人，需要的时候分分钟来上门服务，手艺人赚大头，平台拿小头。革命掉店铺，上门服务为王！
听起来这理想状态太棒了啊！但现实真的是这样么？
很遗憾，并不是。理想状态靠自然发展还很远，从0到达这个理想状态，拦在面前的有资金成本、时间成本和距离成本。
【资金成本】
这是个双边市场，需要同时维护用户与服务者两端。当你新进入一个城市的时候，用户和服务者都为0。此时，为了让用户多起来，一定需要先招募一些服务者，直到其需求逐渐饱和，然后往复循环。而在未达到理想状态之前，需求与供给总会有不平衡，服务者是没这么多流量的，这部分差额就是资金成本。
资金成本让服务者单方面承担是行不通的，因为一开始他作为个体没有积累到足够的用户，没足够钱可赚，只能平台前期先行投入。
兼职模式这个问题好很多，但全职模式又是在开拓新城市为了保证服务品质所常用的模式。在此模式下，成本会持续产生且更重，因为需要自建从招募到培训到管理的全系列团队，这些成本都需要均摊。
【时间成本】
对于并非超刚性超高频的需求，比如推拿大多数2周1次，让一个首次接触的用户养成消费习惯，按照用3次计算，需要至少6周的时间。在竞品众多的情况下，用户会逐一挑选使用，则时间更是乘以N的倍数级增长。
所以，如果一个城市要自然到达理想状态，还需要一个相当不短时间的积累过程。想加速这个过程？请付出成本。
【距离成本】
上门服务是需要服务者位移的。在用户需求够多、服务者也够多的理想情况下，每个人的移动很短距离就能让服务者接到足够多的单。而在一开始未达到理想状态时，为了保证服务者的单量，就需要人均覆盖面更广，此时在路上的时间会比服务时间还要长，效率并不高。
如果缩短距离，只做很小距离的就近派单，在一开始短距离需求一定不足。此时还是接不到足够多的单。想加速这个过程？请付出成本。
所以问题来了：从刚进入城市的『0』，到达理想状态的『1』，中间一定是需要很多成本去教育需求方、培养服务者，逐渐提升效率到达理想态。
这些成本，谁来负担？
不要告诉我什么『羊毛出在狗身上猪来买单』了，烧钱模式已经不可逆转的过去了。当经济形势好，市场热钱多的时候，大家可以拿到足够的钱去烧，最后烧出来那个就是第一名。但现在经济形势下行，整个市场趋冷，不会有人再去为普通频次服务的市场教育买单了。
大家现在希望看到的是：利润！其他人来教育市场，你去最终收割！现在就能看到盈利模型，马上就看到正向的现金流！
但是，大部分上门O2O模式在这个漫长的中间阶段都无法快速创造价值。并且，这个现象与品类需求无关，只要模式一致，都是通用的。
而此时恰逢资本动向有变——大部分品类都掉在了这个坑里。
当摸清楚这件事情之后，我们几个月之前就果断停掉了所有补贴，闷下来调整。上门服务当然要做，我们已经验证了确实有相当的用户认可并且长期接受，但不是之前大家那个做法。这个模型需要满足以下几个条件：
解决上面的所有问题，不要再次掉到坑里
能够见到正向现金流，公司尽快实现上岸
有社会意义，且未来赢利空间远大于现在
裂变速度能做到够快，自己发展也能活的不错，加大投入就能够快速扩张
觉得找到了，就开始尝试调整。调整代价不小，过程非常痛苦，跟死过一次差不多，但希望最终结果能够证明这些都是有价值的。
因为，如果现在还处在烧钱带来的快感幻象中，却无法快速创造出效率价值，到后面问题总是会来的，到时候痛苦更大。
