作为汽车后市场的幸存者，陈敏的逻辑很简单也很难：不讲情怀，不画饼，不忽悠，只简简单单地把养车看作一门生意。
早上八点半，途虎养车上海总部办公室空空荡荡，一个穿着蓝色冲锋衣的年轻人随意坐在椅子上，看起来不像刚完成新一轮融资打满鸡血的创业者。
这是陈敏，一个80后，途虎养车创始人兼CEO。三年多时间里，途虎单月销售额从一百多万元飙升至一亿元人民币，并在两个月前完成5000万美元C+轮融资，高瓴资本领投，中金甲子、景林、远东、启明跟投。
在哀鸿遍野的汽车后市场，途虎养车为何能收获资本青睐?
放与收
陈敏拿到C+轮融资的时候，正是资本市场风声鹤唳之时。6月初完成C轮融资时，汽车后市场还不乏重金入怀者。仅仅半年的时间，风向完全变了。
愉悦资本创始及执行合伙人刘二海认为，途虎养车在诸多创业公司中胜出并不意外。
以“根据地”投资论著称的刘二海，是途虎养车的C轮融资领投方。两年前，途虎至关重要的A轮融资亦是刘推动完成。根据其投资论，选择投资项目有三个条件：第一，根据地足够大;第二，有行业内数一数二的项目，最好做到IPO;第三，根据地有广泛人脉。刘长期关注汽车领域，投资项目包括君联时期的神州租车、易车、优信拍，以及愉悦资本时期的蔚来汽车等。
途虎是刘二海汽车后市场“根据地”的又一枚楔子。刘看中的是其经营模式和内在潜力。在刘看来，汽车后市场多数公司或线下开连锁或纯线上导流的模式都不理想。“线下做连锁店绕不开各种麻烦，整天忙于灭火哪儿还有精力做经营?”刘对《中国企业家》说。纯线上导流也不好做，因为导流之后服务质量无法保证。创立之初即以轮胎切入市场的途虎，则是“网上商城+特约店服务”的方式，用户在网上购买轮胎、机油、配件等产品后，可在途虎10000余家合作安装门店就近安装，从下单到安装途虎都有参与，相当于全程督导。途虎不仅自售轮胎，甚至有自己的仓储物流——既保证自身是服务的真正提供者，又对线下加盟店有一定的控制力。
刘二海选中途虎的另一点原因则源于创始人陈敏。刘初见陈敏之时，后者正是资金紧缺之际。陈敏的坦诚给刘留下了深刻印象，此后A轮融资完成后，B轮融资中亦有君联的身影。刘创立愉悦资本后，又领投了途虎C轮融资，注资2000万美金。他看中这个年轻人的踏实、谨慎和聪明，并在途虎几轮重要战役中着意点拨，提醒陈何时该收何时须放，并鼓励他大胆试错。
2014年的“双十一”即是一例。当时途虎B轮资金刚刚到位，陈敏也在犹豫要不要冲量。刘告诉他不要放过机会，正好借此将途虎的量冲上一个台阶，“供应端要有绝对优势”。刘甚至承诺，君联(彼时刘尚在君联)可参与途虎下一轮融资。得到这一鼓励，陈敏心里踏实了。经此一役，途虎销量翻了六倍。
“天猫之战”则是另一分水岭。作为重要渠道之一，途虎亦入驻天猫等电商平台，销售量很快上升至总量的40%。由于此起彼伏的价格战，众多线下门店及经销商蜂拥而至，真正的终端客户反被边缘化。至今年七八月份，途虎在天猫上的毛利已降至-3%。此时陈敏进退两难，从利润角度讲这已是不能称之为生意的赔本买卖，但是销量如此之巨又令人难以割舍。正好陈在美国遇到李潇(愉悦资本创始合伙人)，二人半夜找了个地方，长谈四五个钟头后终于拍板：那就收吧!陈回来就调整了战略方向，退出天猫价格战，把精力转向自有平台，并倾向于有利润的生意。这一调整对于陈无疑是痛苦的，但一旦决定后行动却极为迅速，两个月后即逐步稳住了局面。
“好的投资人，会在正确的时候支持你做正确的事情，这个是最重要的。”陈敏对《中国企业家》说，“当然，阅历也很重要。”
谨慎试错
在投资人眼里，陈敏是一个谨慎的人，适当时候必须推他一把。陈敏的这一特点或源自于其经历。
毕业于上海财大的陈敏，很早即辗转于创业公司，也曾参与创立车盟，后者是最早的一批汽车后市场创业公司。陈敏加盟时车盟只有20个人，两年半的时间发展至400余人，并拿到华登国际和德同资本(DT Capital)两三千万美金的风险投资。陈敏记得，如此风生水起的创业公司当时有二十余家，九年过去，现在几乎一家不剩。
这些经历让陈敏在选择合伙人、创业项目乃至投资人方面都极为审慎。“如果不是前两次看过那么多东西，现在有时候也不知道该怎么做。”陈告诉《中国企业家》。
陈敏现在的创业团队中，多是他的同学、同事。途虎联合创始人胡晓东是陈在车盟的同事，比他大10岁。初创公司时两人一个主外一个主内，主内意为写内部系统，主外意为写外部网页——内外代码都出自二人之手。途虎A轮融资期间，陈敏挖来了刚MBA毕业的王泰琳负责融资事宜，后又兼顾HR，王也是他早年的同事。还有一个老同学兼老同事，是他从美国Google挖回来的。追求共同价值观是陈的初衷，如此可以避免无意义的内耗。在融资层面，陈也极为慎重。他更看重着眼于长期利益并能与公司共进退的投资人。
同样，因为此前的经历，创业之初陈敏不太看重别人怎么做。“你说别人怎么做，真的重要吗?不重要的，因为很可能95%的人都这么做，最后95%的人全死光了。”不讲情怀，不画饼，不谈创业，不忽悠，陈敏只简简单单地把养车看作一门生意。陈坚持认为，真正的业务把控要以利润为出发点，因此途虎的策略是从轮胎保养逐渐向快修包括钣喷方面延展，并且早期会选择合作方式。一些有利于产业纵深方向发展的项目也被陈看好。比如换电瓶，这项业务未必能马上赚到钱，但是用户有需要，他也会小规模地去推广。
并非没有试错的经历。但相较于大跃进式的变革，陈敏和他的团队更倾向于小范围试错。比如上门保养，途虎选择与别人合作的方式去尝试。后来陈发现这与途虎自己的主业差别蛮大，于是暂时搁置。陈也尝试过做停车场的生意，但很快发现停车场不好做，“我们做了一套停车场的软件，停车监控硬件也都做了，后来发现停车场很难谈。”陈对《中国企业家》说，门店开拓地推人员可以直接找门店老板聊，停车场都是物业的，完全找不到可以拍板做决定的人，只能作罢。
另一些尝试则是被大环境裹挟所致。比如，去年O2O市场轰轰烈烈的烧钱运动，出行、餐饮及至汽车后市场皆被卷入其中。途虎也不例外。在烧钱最狠的时候，尽管极不情愿，陈敏最终还是决定做5分钱洗车项目。好处是，途虎由此占据了移动端入口——后者正是陈敏想要的，途虎的APP即是在此时做起来的。半年的时间里，途虎APP用户数就跃居行业第一。
10月下旬，在宣布完成C+轮投资时，陈同时宣布途虎四大升级战略：其一，品类升级，从轮胎到保养、美容等全品类运营;其二，服务升级，一方面扩大物流仓储服务覆盖城市，另一方面提升保养店水平;其三，模式升级，在B2C电商运营、物流搭建、线下推广等经验基础上，发力B2B领域;其四，平台升级，从养车服务到智能车品研发。这是一个仍被合伙人王泰琳称作“小步快跑”的战略调整，而非大跃进式的扩张。“绝对不保守，也不激进，但是也不平稳。就是要蹦的，但还是要蹦上去。新的东西要慢慢尝试。”王告诉《中国企业家》。
陈则认为，途虎仍旧处于早期创业阶段。“明年销售额我们的目标是30个亿，就算我们做到这个目标，和整个市场比，1%的市场份额都不到。”陈敏对《中国企业家》说，“我们还是一个比较早期的公司，一方面抗风险能力没有那么强，另外一方面我们的市场份额也不够大，在市场上的话语权也不够强。”以市占率为例，目前途虎在江浙地区已有较高市占率，但“上海每换掉一百条轮胎有十五条是我们换的，为什么不是每换掉一百条轮胎就有五十条是我们换的呢”?陈敏也在考虑下一步是否更猛一点，比如与大公司合作。不出意外的话，这一天会很快到来。
