层创业团队，虽然规模小人少，但往往面临以及暴露的问题丝毫不亚于大团队。如果这些问题不能及时处理，它不会像有钱的主在资本的风口掩盖下逐步解决，反而会因为团队没钱没人的尴尬而最终放大，成为致命问题。
互联网不是BAT的世界，是美团，京东，携程这些明星企业的世界，但更是底层创业者的世界，他们没有深厚融资背景，没有强大的技术支持，有的可能就只是很小的团队，不算多的资金。他们的生存状况更值得关注。基于这个出发点，笔者的底层创业者生存报告出炉，针对接触到的创业团队与共性问题在这里做个汇总。
烧钱问题可能是大多数创业者都要接触的，不仅是美团京东在烧，小的平台也是烧，并不是你想烧，而是大环境逼得你不得不这么干，买用户的坏习惯被大佬做成行业惯例了。小团队虽然没有任性到全城“满20减15”，但首单半价这种体量的烧钱还是要做的。
在创业的浪潮里，并非所有人都是对资本趋之若鹜，除去担心股份被过份稀释的不说，很多团队怕突然到来的融资，给你500万不敢花也不会花，既然如此我们就来说这500万到底怎么花。
先表明一下观点：补贴商户为主，烧用户为辅，重视媒体，同时提高团队待遇。
烧钱得烧到点子上商户是平台背后的男人
很多人说烧钱要补贴用户，笔者不同意，用户需要补贴，但一定不是大头。看到过参与过无数次地推，看到的都是钱烧完团队死掉的例子。与其把无穷无尽的钱投到用户身上，换来果取关的效果，为何你把有限的资金投放给商户，给商户补贴，将商户的客流引导至平台。
很多人会反驳，说商家到手的用户怎么会分流给平台，商家都是精明的，这句话真没错，但主要还是看你提供的产品，如果是单纯的工具类，帮助商家拓展资源，解决店里用户的需求，商家怎么不接受，加上你补贴的糖衣炮弹，这事儿没准就成了。
这让笔者想起“惠惠购物助手”的案例，作为一个比价的案例，对于电商来说是排斥的，这样会造成用户分流，但对于用户而言却是实惠便利的，加上各种补贴，最终成了用户满意，商家接受的产品。做商家补贴大家都在做，但只是给钱哪里够，还是要走心，针对商家的需求不断改善平台功能，大平台像美团糯米这种，强在用户多，人群广，但缺点也非常明确，对于具体每个商家的需求调研太少。
而这刚好是小平台（所谓底层创业者）的优势，我并没有那么多的客户，我可以针对我能拓展到的每一个客户需求进行平台完善，这就要走心，别傻乎乎的学大平台直接甩补贴给商家，多想想他们需要的是什么，毕竟你愿意补贴，人家要不要还是模棱两可。
还有最重要的一点，一定不要忽视线下商家的力量，众多案例表明，无论是洗车，早餐，美容，叫嚣着靠互联网平台颠覆线下店的都已经死的很惨，多想想如何把线下商家拉上一起玩，把自己比做一个工具，通过技术手段修复线下的问题，而不是动不动把颠覆挂在嘴上，非要争个对错，拼的你死我活，死掉的平台已经证明，这是引火自焚。
用户重实惠更重需求无脑跟风只会害人害己
烧用户也是所有底层创业者现在在做，或者未来要做的事儿。但笔者奉劝，无脑烧还是早早收手。有些行业是再多的钱也烧不回来的，譬如早餐外卖，原因在《我家楼下的O2O混战实录之早餐篇》已有详细解释，总结起来就是大妈一分钟能搞定的事儿，现在非要用互联网思维包装后五分钟完成，说到底就是多此一举。
像这样的行业去烧用户，还是尽早打住。美团，滴滴近百亿的投入告诉了我们，用户习惯可以培养但很贵，用户是多变趋利的。如果就你手头这500万，全部去做用户补贴，不说全国，就西安几个区推首单一元，都支撑不到一个月，这就是现状。
那么可不可以换个思路，拿出20万组织免费进店参观体验，拿出20w冠名校园歌手大赛，拿出10w冠名社区广场舞比赛，相信这种烧钱的方式比拿着单页推销满“20减15”要好的多。背后造车补贴打头的方式只会让用户牵着鼻子走，让市场牵着鼻子走，甚至会让不如你的人跟风打价格战，毁掉辛苦建立的用户口碑。如今的营销一定是让平台走出去，直面用户，而不是通过价格优惠来拉用户进来找你，这样成本太大。
不仅仅是底层创业团队，很多成功的大企业都在做类似的活动，农夫山泉的消费者千岛湖行，劲酒的跟着去旅行，西风的走进古镇酒窖等。再举个例子，一个餐饮外卖平台是想尽办法掏钱补贴，上APP首页还是精心组织一次厨房参观、供应蔬菜采摘活动得到的用户口碑好呢？
上周，饿了么等平台被曝光送餐源头卫生不过关，就这一点，瞬间让所有“满20减15”，APP头条推荐的成果沦为泡影。只是无脑烧用户的平台，遇到这种风波，经常会船翻人亡，而活下来的往往都是会烧钱，会做服务的，有时候一个平台做的好不好，真不是有钱没钱的问题，这丫的就是智商高低的区别。
底层创业者，没有那么多钱，在对待烧用户这点上，就更应该客观理智，既要软硬兼施又得有主见，别跟风。看人家怎么烧，你就照猫画虎，创业最怕的就是跟风，在中国这么大的土地上，不要以为你的想法多么牛逼，多么无人能及，你能想到的垫子别人也想到了，回头看看那些生存下来的平台，要么就是有干爹撑腰，要么就是用心做产品，精明做营销的，毕竟能从这上亿人中脱颖而出的都是人精。
无脑烧用户，一家抄一家，或许导致用户对这个行业的失望与不信任感，这就真的得不偿失，害了自己就糟蹋了别人。还有就是别抱着砸钱买用户，然后坐等被“BAT”收购的想法，你真能撑到那一天吗，就靠这500万，就算你撑到了，你确定人家要你吗？
媒体是大爷不能怂也不能惹要学会理智对待
平台与媒体的关系从来就是相互残害又相辅相成，昨天万达王健林起诉“顶尖企业家思维”微信公众号就是相互残害的案例。在这个信息流通极度发达的时代，如何让平台获得媒体的最大关注，以及遇到问题如何扯皮。要不要打广告？答案是肯定的，每天数以亿计的信息如果不打广告进行重点宣传，再好的点子项目都大海捞针。
广告这东西，不一定有人看，但一定得有。笔者在门户网站做小编的时候，深知一个PV十万的首页弹出广告阅读量才不过200，要知道这可以用每天5w的刊例价换来的，但一定得有，用户可能不知道你具体是做什么的，但广告的意义在于让你的名字logo足够多的展示，让用户在下次购买同类产品时候脑子里第一个闪过的是你的产品品牌，这就足够。
再说软文，笔者建议不要写。首先你保证不了你的文笔，就算勉强登录，也会被骂广告狗，除非你能做到“天才小熊猫”那样让用户以找你的广告为荣。再说价格，现在一篇公关文的价格也不便宜啊，小则几千动辄上万，有这钱还不如招聘一个牛逼的文案编辑，自己在近日头条，微信等平台去做宣传。真正需要你在媒体烧钱的还是对你重大活动的报道，对品牌的访谈等，这些信息才是真正可以变现的，也是投资人在关注的。
最后我们说平台的企业公关，媒体本身其实并无好坏，问题在于后面操作它的人。万达昨天费大功夫起诉一个公众号，这放在以前的商业模式里是不可想象的，唯一能这样撕下脸皮，就是因为恶劣影响实在太大，在自媒体盛行的今天，一个10w+的微信号的传播力可以比肩一个中型的网站，并且是这种垂直型，针对性很强的传播。
传播渠道的扩宽也加大了内容的审查难度，很多创业平台在遇到危机事件时候不会冷静应对，要么与媒体死磕到底，矢口否认，要么置之不理，不去考虑一个有效的解决方案，最后在媒体的放大下，带来无法挽回的用户损失，导致口碑一塌糊涂，这样的案例多的胜不胜数。这说明在遇到与媒体撕逼的时候，一定要有准备，有策略的去应对，该出手就出手，就像万达强势起诉公众号这样，强势的一方总是捏软柿子，你要不懂得如何应对，就只有一直被按着打的份儿了。
善待同创业的兄弟钱别少给人也别受委屈
在圈子里的人都知道，创业是一件极其苦逼的事情，尤其是对底层创业者来说，最怕的不是缺钱，而是缺人，所以那些不为报酬，和你一起打拼的兄弟一定不能亏待，笔者所说的烧钱一部分一定是要烧到她们身上，这并不是说要直接给钱，能死心塌地跟着你干的，大部分为的不是钱。在待遇上能给5000，不要给3000。很多创始人坦言，创业资金不足，减少团队人员待遇节省开支，这本身就是一个悖论，既然连基础待遇保证不了，何谈创业呢？马云说过，员工离职无非就两个原因，钱给少了，心受委屈了。
在笔者看来，底层创业团队钱不能少给，人也不能受委屈。一个程序员，行情5000块，你给4500，会被认为老板太抠，压榨员工。但同样的你给5500，他反而会感恩团队，创造出远高于5500本身的价值。到底是省了还是赚了，都看得到，眼光放长远点。一个靠谱的创业团队重要性比肩用户，他们才是“核心生产力”，关于团队管理这部分内容笔者会单独去讲，因为太重要了。曾经西少爷肉夹馍一个钱景无线的底层项目就是因为团队问题一蹶不振，这都是教训。
