会易佳掌舵人戴坤，一度不得不关掉自己的公司，身背600多万元的债务，全家只有100多元生活费。三年是如何艰难转型的？
戴坤是一个连续创业者，2003年大学毕业，工作一年后尝试创业，开了一个小饭馆。两年后第一次创业失败后，他来到广州，于2007年创立了会易佳。
会易佳是一家会务公司。会务公司的营收是由一个个项目收入叠加而成，一个会议就是一个项目。这种模式比拼的就是客户拓展能力和成本控制能力。
戴坤想把它规模化，他选择的路径是在各地开分公司，然后不断地培训出“能力相当”的一群销售去拓展客户，可惜他光顾着往前冲，却没有人帮他去精算一个个项目的成本，到头来，规模看似冲得很大，完全不可持续。
被规模化成长的幻影欺骗，2012年，会易佳遭遇了资金链危机，一度发不出工资，戴坤一度不得不关掉自己的公司，身背600多万元的债务，困难的时候，全家只剩100多元生活费。
那时的他可能还处在失败的自我纠结中，心态有点失衡。
三年后，戴坤带着转型后的会易佳再次坐到了i黑马记者的面前，这一次他变得坦然了。他说这是一种“两岸猿声啼不住，轻舟已过万重山”的感慨。现在，会易佳团队只有10多人，业绩却是2012年人员高峰期60多人的一倍左右，今年预计能够完成3000万左右营业额。
那么，三年时间，会易佳如何摆脱了规模化的不成熟野心？如何克服会议行业难以标准化服务的局限？戴坤又有哪些感悟与经验值得分享？
以下为戴坤口述，经i黑马编辑整理：
我感觉我这三年，已经不是坚持、信念等词汇能够形容，更准确一点叫熬，借用一句电视剧里的台词，叫做“死撑待变”。刚刚关掉公司的那一段时间，真的很无奈，就是那种无力感。有人甚至建议我要不要出去躲一躲，过一段时间再回来。当然，最终我自己选择坚持。
可能很多创业失败者并没有经历过亲手把公司大门关上的那一刻。我一辈子都会记得那一天，2012年8月25日，那时候还有30多号员工吧。只能这样了，做个了结吧，不能再拖了，也拖不下去了。
那天早上，我到了公司，把大家召集到一起，正式通知：公司坚持不下去了，大家把欠的工资奖金做个登记吧，公司在未来2-3个月内付清。就这样，终于算是告一段落了。那一天我的感觉是，终于解脱了，如释重负。
600多万负债
接下来一个月，我带着自己的身份证复印件、债务重组协议和一盒印泥，联系全部欠款的供应商和酒店，登门沟通，一一签协议，按手印。我告诉他们，公司已经濒临破产了，欠你们的钱公司是没办法偿还了，只能我个人全部承担无限连带责任，但是要给我一些时间分期付款，基本都是要分1年左右时间分期付清。当然，谈判这个过程就比较艰辛了，一部分人选择支持信任，一部分人选择极端的手段，大部分人则选择无奈接受。
一年多时间的扩张为我带来了400万左右的负债，还不包括2个天使投资人的200多万元。就这样，我开始了接下来三年漫长而又短暂的赚钱还钱的时期。
这三年，最困难的时候全家只有100多元生活费，真的很辛苦。但是可能因为目标坚定而简单，我自己反而觉得比较轻松，经常给自己打气，最坏也就这样了，不会更坏就好，每天太阳还是正常升起。
每天的节奏就是赚钱，还钱。那个时候根本没有心思去想后天，每天只能想今天的事情有没有做完，明天需要做哪些事情？需要见哪些客户？需要处理哪些订单？生存下来，活下去成为唯一思考的事情。
我觉得很幸运的是在我最困难的时候，我的家人给我莫大的支持，让我有足够精力来应对接踵而来的危机。他们经常鼓励我说，三年不行就五年，五年不行就十年，留得青山在，就有长流水，一定会坚持到可以把债务还清的那一天。到今年10月底，基本400万左右的债务，除了一两个朋友的款没有还清，其他基本已经还了。
不做平台做生意
公司关门之后，最终留下4个人，和我继续坚持做新的业务。因为会议行业是一个比较长业务链条的行业，规模化扩张的路子已经被堵死，感觉对会议行业已经死心了。
后来，我准备转型做平台，就是和现在的一些会议场地信息平台类似的东西。我们4个人做了2个月平台后，发现新的资金还是进不来。
幸运的是，会易佳在规模化的过程中，虽然成本远远高于收入，每月都处于亏损状态，但是在广州本土还是留存一定的品牌知名度和客户资源。即便公司巨变，恰逢年度会议高峰期的时候，每个月还是源源不断有客户找上门来。
之前，我自己都不去一线做业务，现在人少，客户多，没办法，有了生意我也去做了。2个月之后，我发现以做精做强的模式做会议服务行业是肯定能够赚到钱的。
于是，我最终又把平台业务停掉，开始专注会议服务。就这样，收入一天比一天多起来，一直到今天，公司已经进入一个非常好的良性循环，有足够多的客户基数，服务够好，够专业，主要是老客户口碑介绍。我们基本都没有销售团队了，但是业绩还是处于稳定增长的状态。
我们现在基本处于挑选客户的状态，挑选一些集团公司客户或者业务量大的客户，帮他们做好会议管理，慢慢去淘汰掉那些小客户。
我们现在10多人团队，但业绩是2012年人员高峰期60多人的一倍左右。今年会易佳预计能够完成3000万左右营业额。
以后，会易佳的定位就是走大中型集团公司会议管家的道路，不求做大，但一定争取做专业的会议顾问和会务服务团队。今年新设了会议硬件事业部，除了做会议场地预订顾问服务和会务监理服务。
重生的心得体验
之前刚刚关门之后最后一次接受过i黑马的专访，可能那个时候还处在失败的自我纠结中，心态有点失衡。此刻，再来回顾之前的失败和过去三年的翻盘行动，可能会有一种“两岸猿声啼不住，轻舟已过万重山”的感慨。
当然现在还远远谈不上成功，但是可能有一些在逆境中如何生存的心得体会可以和大家分享。
首先是心态。其实最坏的不是外部的境遇和多少负债，而是你面对困难，丧失掉战胜困难的勇气和信心。越是困难的时候越是要对自己有绝对的信心和信念，除非自己死掉，也不能放弃，不能逃避。我们中国不乏著名的失败者，我想，我才负债多少，600多万算什么，史玉柱2个亿都能够再站起来。
其次是创始人或者团队成员一定要有业务高手，知道怎么赚到钱。这三年下来，我发现，创始人本人如果不是懂业务的高手，失败的概率实在是太大了。这三年，我个人干了公司90%以上的业绩。和客户在一起，不仅仅意味着更高的成交率，而且意味着你对这个行业深入到毛孔的了解。
第三，不仅要选对行业，还要有正确的定位和战略。行业选对了，但是定位和发展战略不对，也会死的很惨。有的行业天生就是慢行业，比如会议行业。因为非标准化，执行的业务流程又比较长，对人员的专业化程度比较高。你很难在短时间内做出快速的扩张。如果你在一个不能快的行业追求速度，反而会是拔苗助长的效果。会议行业是个规模上千亿的行业，但是要想有所作为，只能是慢慢来，团队建设、市场拓展、资源积累等等，都是需要时间沉淀。
第四，离钱要近。初创公司，如果不是创业大拿，或者有着一堆的投资大佬保驾护航，还是要尽量选择离钱近的或者很短业务链条就可以赚到钱的项目开始。我之所以失败，也是因为会议这个行业不适合快速规模化的特点；但是最终三年后我又能够重新活过来，也是因为会议行业是一个离钱很近的行业，只要你不太懒，就有可能赚到钱。
第五，把握节奏。可能大部分创业者都知道柳传志先生的注明创业三部曲理论：搭班子，定战略，带队伍。但是很多人不明白，其实这三句话是有先后顺序的，不可以同时进行的，更不可以反过来干。我觉得自己就是栽在这个关键的节奏把握上。
以上就是我对于过去10年左右创业经历的一些心得体会和感受吧，不一定对，或许可以给正在路上的创业者们做个参考。
