在全民创业的浪潮下，一大波热血青年前仆后继。徐达内从2004年至今，耕耘11年，创立3个项目，尤其是他创立的新榜，估值已达2亿。连续创业成功的奥秘何在？

在创业前，徐达内是《文汇报》历史上最年轻的的主任助理、《东方早报》的副总编。然而，即便取得如此成就，徐达内还是选择跳出体制，走上创业之路。
从2004年开始，徐达内先后创立多家公司：
?EG365——中国大陆地区最早引入信息可视化理念的专业设计服务商
?《媒体札记》——媒体舆论内容产品
?新榜——新媒体排行榜，中国新媒体第一站
在这些创业项目中，EG365与媒体札记发展稳定，盈利颇丰；而最新创立的新榜刚获2020万A轮融资，公司估值超2亿，徐达内的身价也随之水涨船高。
你也许觉得上述经历已是传奇，然而，真正令人惊呼的是：

关于连续创业：创业表面光鲜，但甘苦自知
徐达内告诉我们，他的每一个创业项目，都是有逻辑、有脉络的，比如创立EG365、《媒体札记》时结识的技术人员、工作朋友、项目资源，都能够用在新榜上。
然而，他的创业经历虽然在外界看来是成功的、盈利的，但也并非一帆风顺，中间走了不少弯路。让我们从EG365开始，从头了解他的创业之路。
梅花网：EG365的业务需要很强的设计功底，但您是编辑出身，很好奇当时您为什么想要成立EG365呢？
徐达内：在创立它之前，我积累了很丰富的制图经验。刚从复旦毕业时，晚上在《文汇报》上班，白天事情不多。因为当时喜欢设计，所以白天就在丽人广告免费干活，在他们的创意部学习Photoshop、illustrator的制图软件。
我把在丽人学到的制图技术运用在《文汇报》的编辑当中，98年长江大洪水在《文汇报》上的信息图，就是我做的。于是，我在《文汇报》一边当编辑、一边当美编，还完成了2000年《文汇报》的改版，很有意思。
后来，我和复旦的校友莫名其妙干起了EG365，却奠定了中国在外包信息制图的产品标准。因为复旦的校友是医学院的，没有制图方面的经验，我们就网上招聘了一些人，所以说是莫名其妙（笑）。我们主要服务的是政企客户与媒体。媒体这块，我们通过代理商做媒体的销售。而政企客户，我们就直接联系，为他们打造品牌。
通过案例积累，我认为EG365做到了在可视化信息图谱这一细分领域的行业标准。
梅花网：您刚刚提到因为喜欢设计而创立EG365，这之后的创业项目，也与您的兴趣有关吗？
徐达内：2007年，当时EG365的业务稳定，在经济收入没问题的情况下，我想尝试新挑战，做些新项目，所以做了《媒体札记》。很有意思的是，FT中文网《媒体札记》专栏在雏形时期，我也没很在意它的发展规划，而是水到渠成，越写越有干劲，就持续做了。
梅花网：人的精力毕竟有限，很好奇您管理时间的方法是……？
徐达内：我的确在同一时间，同时管理很多创业项目，可能局外人觉得每个项目都很成功，但创业是人前光鲜，甘苦自知。这种管理方法存在着很大的风险——精力分散会增加创业失败的几率，这是我现在回顾之前的经历所总结的。
比如EG365和《媒体札记》同时运作，我走了不少弯路，把更多精力放在《媒体札记》上，忽略了EG365，不能让公司拓宽发展，延误了它的发展周期。可以说，EG365并不是我最优秀的项目。
所以，现在我尽量避免同时进行多个项目，把99%的精力，都放在新榜上。至于《媒体札记》这一块，现在我是请团队帮忙打理，做了些转型，让他们去探索。
梅花网：您在不同创业项目上，管理团队的方法有何不同？
徐达内：EG365和《媒体札记》都是我熟悉的领域，我明白整个产品的逻辑，所以我在管理上有充分的信心与掌控能力，可以“一手抓”。
但是，新榜不同于前两者，涉及到更宽的领域（数据挖掘、品牌咨询等），而这些领域是我所不熟悉的。所以，我需要进行角色转变，将权利下放给技术领域的合伙人，帮助我让公司越做越大。
总结而言，就是文科搭配理科，需求搭配路径，一起合作。

关于新榜：以数据为核心。我们不生产数据，只做真实数据的搬运工。
梅花网：创立新榜之初，为什么首先发展排行榜的业务？
徐达内：首先，在写《媒体札记》时，我在写作过程中发现了数据的重要性。比如，我在写选题时会思考：“这个选题因何而来？是否是大众所关注的焦点？它是否有成立的价值？”而数据统计能够告诉我某选题的被报道数、曝光度等，让我判断它是否有被写价值。
其次，类似微博、微信这种超级平台的兴起，让数据统计变得尤为重要，特别是对于营销人、媒介人来说，他们更关心真实的数据所带来的营销效果，而真实的数据需要通过专业性工具才能获得。
再次，微信公众号的数据非常庞杂，行业内并没有一个标准，能够判断所有公众号的价值。
最后，“去比较”、“看大趋势”是中国人的常见心理，所以我们想建立“排行榜”的形式，建立最直观的判断标准。
梅花网：微信平台很少对外公开数据资源，很好奇新榜为什么能够获取微信的一手数据？你们之间的合作有何渊源？
徐达内：其实，微信的数据接口是公开的，考验的只是稳定数据采集的能力。对于普通的程序员来说，采集100个公众号的阅读数完全没问题，但如果要他每天采集17万个公众号，这就需交给专业团队来完成。
我可以毫不夸张地说，新榜，是国内唯一一家能做到采集这么多数据的公司。这都多亏了我的三个技术合伙人，他们有全国顶尖的数据挖掘能力与优秀的专业背景：两个是北大金融工程专业的硕士，一个是南加州工程管理的博士。
另外，我们与平台方的合作，也能获取更准确的数据。比如我们在合作中，扮演了第三方的角色，比如联络自媒体工作、政策说明工作。
梅花网：在新媒体上，充斥着大量水军，这会影响数据的真实性。请问新榜是如何解决此问题的？
徐达内：水军刷粉丝数、刷阅读数是行业的消极现象，但它也确实存在。一般来说，靠软件刷出的阅读量，还是有些痕迹可寻，这在我们所提供的增值服务中都能显示。
因此，新榜能够解决的，一是进行监测服务，采取分钟级、秒级监测方案，二是通过与最早数据（未刷数据）的比对，来鉴别公众账号流量的真实与否。
梅花网：现市场上有许多家公司都在做媒介资源业务，你们平台的特色是什么？最大的竞争力在于……？
徐达内：首先，去中介化，自助交易。不阻碍广告主与自媒体的沟通，鼓励直接沟通。其次，免佣金，无差价。你会发现，在新榜上的接单服务都比同类公司便宜一些，这是因为我们不收取服务费。为什么不收钱？说白了我建立这个媒介资源平台，是想通过他们的交易，来积累数据，让我们数据库更加完备、标准，最后建立起行业的价值标准。
而我们关键的竞争力，在于我们能够解决广告主的痛点。比如我们的自媒体交易服务，可提供发票（有些新媒体无法提供发票，导致交易难以推进）、资金担保（7日付款）和效果监测。
梅花网：目前，新榜如何规划盈利模式？
徐达内：第一，通过增值服务，比如成立子公司博选优采，做媒介执行。第二，通过渠道评估，排除有造假前科的公众号。第三，通过为媒体主创造更多的变现模式。
梅花网：前不久，新榜刚获2020万A轮融资。融资后，新榜的计划如何？
徐达内：第一，进一步完善新榜，建立营销品牌价值榜。让新榜除了显示公众号排行榜，还能显示KOL能力、内容营销价值、广告交易信用的相关数据。第二，提升数据产品服务的能力与水平。第三，优化网站体验，为新媒体用户提供更好的咨询。第四，尝试开拓新业务，比如资本对接，版权开发和ip开发。

关于自媒体营销：微信自媒体处于去泡沫化阶段，仍有上升空间
梅花网：据新榜发布的数据报告，微信公众号的阅读数有下降趋势。您觉得这意味着自媒体营销的没落吗？微信营销发展至今，您认为它处于什么阶段？
徐达内：过去一段时间，微信公众号平台处于野蛮生长时期。大量的水军为了能捞一笔，去刷数据、刷阅读量。而现在，随着微信规则的完善，这种现象慢慢减弱，在一定程度上造成了阅读数的下降。这也意味着微信公众号平台正处于去泡沫化阶段，并不会没落。自媒体需要通过数据，合理地判断受众的用户画像，让营销达到最好的效果。
